The Llosa Tetraclass Model, also known as Tetraclass Analysis or the Llosa Matrix, is a customer satisfaction analysis tool developed in 1996 by French researcher Sylvie Llosa [fr] as part of her doctoral thesis in management sciences[1]. It classifies the various elements of a service according to their influence on customer satisfaction and dissatisfaction, distinguishing four categories: "Plus", "Key", "Basic", and "Secondary" elements.[2][3]

The model is used in marketing, service quality management, and satisfaction research to identify priority areas for improvement and factors contributing to excellence in an offering.[2][4]

The Tetraclass Model was proposed by Sylvie Llosa in the late 1990s, in a context where traditional customer satisfaction models, particularly linear compensatory approaches, were showing limitations in explaining the complexity of consumer judgements.[2][3]

Objective

The Tetraclass Model aims to:[2][3]

  • identify, among the evaluation criteria of a service experience, those which:
    • primarily generate satisfaction,
    • primarily generate dissatisfaction,
    • have a strong effect in both directions,
    • or have little influence;
  • help organisations prioritise their actions: where to invest in order to improve overall satisfaction, and which elements are already sufficient or secondary[2].

Data used

The model generally relies on:[2][3]

  • a satisfaction survey including:
    • a measure of overall satisfaction,
    • partial satisfaction ratings for each criterion (e.g. reception, waiting time, price, cleanliness, competence, etc.);
  • a multivariate analysis, often a correspondence analysis, which examines the contributions of each criterion to satisfaction and its contributions to dissatisfaction[2].

Based on the analysis, each criterion is positioned in one of the four quadrants of the model.[2][3]

"Plus" elements (excellence factors)

  • These elements contribute strongly to satisfaction when they are perceived positively.
  • Conversely, when they are perceived negatively, they do not result in strong dissatisfaction.
  • They correspond to differentiating strengths or appreciated "extras", but are not essential[2][3].

Example: a high-end concierge service in a hotel: its absence may not necessarily cause dissatisfaction, but its presence is highly valued.

"Key" elements (driving factors)

  • These criteria have a strong influence in both directions:
    • when perceived positively, they strongly increase satisfaction,
    • when perceived negatively, they strongly increase dissatisfaction.
  • They are considered strategic levers for the organisation[2][3].

Example: the quality of service in a restaurant, or the speed at which a complaint is handled.

"Basic" elements (essential factors)

  • These elements strongly contribute to dissatisfaction when they are perceived negatively.
  • However, when they are perceived positively, they only slightly improve satisfaction.
  • They correspond to basic expectations that customers consider normal or taken for granted[2][3].

Example: cleanliness of a hotel room, safety in transport, or compliance with stated delivery times.

"Secondary" elements (neutral factors)

  • These criteria have little influence whether they are perceived positively or negatively.
  • They have only a limited impact on overall satisfaction.
  • They may be considered neutral or relatively insignificant factors in the overall judgement[2][3].

Example: certain decorative details, secondary information on a website, or very marginal aspects of a service.

Textbook case

In the vehicle rental sector, the "Tétraclasse" model provides a structured framework for prioritizing service quality criteria based on their actual contribution to overall customer satisfaction. "Basic" elements, such as vehicle cleanliness, the provision of the specific model reserved, and adherence to scheduled availability times, constitute essential prerequisites: their absence triggers immediate and significant dissatisfaction, yet their presence is viewed as the norm and generates no additional satisfaction. "Key" elements, such as billing transparency and vehicle mechanical reliability, influence both ends of the satisfaction spectrum and warrant priority attention. Conversely, factors like flexible return times, the quality of the branch welcome, or personalized add-on services often act as "plus" elements capable of creating distinctive satisfaction without their absence being detrimental. Finally, certain criteria, such as the branch's interior décor, fall into the category of "secondary" elements, with a marginal impact on overall satisfaction in either direction. This mapping enables operators to focus their resources on the levers that drive significant real-world impact.

Methodology

The conventional implementation of the Tetraclass Model involves several steps: [2][3][6][7]

Survey design: definition of the service evaluation criteria; measurement of overall satisfaction and partial satisfaction for each criterion.

Data collection: administration of the questionnaire to a representative sample of customers or users.

Statistical analysis: conducting a correspondence analysis or another multivariate analysis; construction of a Tetraclass map in which each criterion is positioned according to its influence on satisfaction and dissatisfaction[2].

Managerial interpretation: identification of Key criteria (to be improved as a priority), Basic criteria (to be secured), Plus criteria (to be enhanced), and Secondary criteria (to be monitored without strong priority); development of an appropriate action plan[4].

Comparison with the Kano model

The Kano model and the Tetraclass model share a common goal:[16] to move beyond the linear view of satisfaction, which posits that the greater the presence of an attribute, the higher the customer satisfaction.[2] However, their approaches differ significantly; Kano classifies attributes into five categories: basic, performance, attractive, indifferent, and reverse. Based on a bipolar questionnaire assessing reactions to the presence or absence of an element, thereby remaining more focused on product design and innovation.[17] The Tetraclass model, developed by Sylvie Llosa in 1997, is distinguished by its specific application to the service sector: it plots two axes—contribution to satisfaction and contribution to dissatisfaction.[1] Its unique feature is that a single attribute can strongly contribute to satisfaction without causing dissatisfaction when absent, thereby challenging the symmetry assumed by other models[5] [18]and making it a highly practical tool for service managers.
